Our 4 Decisions are all part of the Rockefeller Habits 2.0 (from the original best-selling business book, Mastering the Rockefeller Habits). Daniel Marcos is the CEO and co-founder of Gazelles Growth Institute as well as a certified coach of Gazelles International Coaches. Daniel has coached individuals all over the world and works with a wide range of businesses from the million-billion dollar range. Today, Daniel and I focus on the 4 key stages of growth in a business. Let's dive in. After being an entrepreneur for the last 16 years, Daniel has realized that the decisions you have to take in each growth stage are completely different and this is where CEOs seem to face the most trouble. CEOs often want to execute the same decision for each stage and they often encounter a substantial amount of pain points with this method along the way. If you want to grow your company, the first bottleneck is you, the leader. Companies need to evolve the leader from an entrepreneur to a CEO and turn their startup into a well-run organization. Daniel defines each stage by the quantity of employees on payroll instead of the amount of sales that are generated. His reasoning for this, he says, is that as the company gets larger, people find it more and more difficult to communicate throughout the organization. The first stage is a startup and everyone is wearing different hats in the company. The most important part during this stage is product development and understanding what it is you are selling and to whom you're selling the product to. Stage two is the small business. The company size ranges between 6-15 employees. The entrepreneur now has to be a leader. Once a leader, he/she has to do two very important things to keep this status – learn how to give directions to your team and delegate tasks. Daniel believes stage two is the hardest stage for the entrepreneur, because both your clients and employees expect more of you. Stage three means you're a leader of leaders. You have between 16-250 employees and now the most critical role is you building up team leaders. You have to develop talent and teach people how to lead others. The problem during stage three is communication, because communication gets broken as the chain of command goes further down. It's almost like you're playing the Telephone Game. At the end of the day, you have to respect the position of your leaders. As an entrepreneur, you get so used to fixing everything, but at this stage you need to give up some control and trust in the people you've trained. You have to begin to shine the spotlight on them instead of you. This is why most CEOs are stuck at stage three and are not able to move on to stage four. To get to stage four, you have to be humble and really let go. Your role is to have a great first layer of executives. If you have a great sales manager, for example, you will never have a sales problem. Though, as Daniel points out, we secretly don't want a great sales manager, because then we know we won't be needed anymore. What does stage four look like? The operation runs flawlessly without you. You leave for vacation and everything is absolutely fine when you come back. The entrepreneur, turned leader, turned leader of leaders - is now an innovator, change catalyst, and chief of culture in the organization. STAGES IN BUSINESS GROWTH AND WHAT YOU NEED

Have you ever wondered what stage you are in your business? If so, then keep reading to find out and understand what you need to grow your business at each stage. The illustration below shows different stages of business, requirements and characteristics of each stage. When do I need training? When do I need a coach? When do I need mentoring? These are common questions I get at networking events. Interestingly, trainers like myself are sufficiently skilled in all or most areas and depending on the situation we may have to be trainers, coaches or mentors. It all comes down to selecting the right hat at the right time to help you achieve growth in your business and personal life. From our illustration, there are 5 basic stages of business growth and each stage has its characteristics which I will explain to you. The start-up stage is the initial stage of any business. At this stage most business owners are faced with fear. They begin to question their decisions, knowledge and skills required to successfully run the business. This stage is characterized by fear which is often caused by unrealistic expectations. Most business owners expect to enter into a business and immediately realized profit or see spontaneous growth and this is not always the case. This is were most businesses fail. Once a business successfully sails through the start-up stage, then the owner is faced with the challenge of making it to survive. The next stage in the business growth ladder is the survival stage. This stage is characterized by stress. Businesses at this stage requires much work to ensure its survival. The owners of the business is faced with so many decisions that will guarantee the success of their business. They are under pressure as they continue to question their skills and knowledge in running the business and tackling competitors while ensuring the smooth operation of the business. When a certain level of skill and experience has been gathered and the business is operating smoothly on a regular basis, then it’s in the sustainability stage. In the sustainability stage, business owners become hopeful about the future of their business. At this stage, experience has been gathered from implementing knowledge to overcome challenges encountered while operating the business daily. Don’t confuse knowledge with experience, experience can only be obtained when you use the knowledge you have to solve problems. Note, at this point your business isn’t where you want it to be yet but there is sufficient progress to guarantee its future. After putting in the work, learning as you progress things begin to change. The business begins to grow and so does your confidence, skills and experiences. You begin to have more control and a feeling of stability, this is the growth stage. With the required skill, knowledge and experience over time you can cope with most challenges that comes up. This is exciting as you will start having new ideas and prospects about your business. With your systems and processes already established you now begin to scale up. The scaling up stage is characterized by freedom. At this point you have the necessary network of people and processes that will guarantee consistent growth and profitability of your business. This systems ensures that you can run your business without much oversight. This is the general progression of a business from start- up to scale up, from fear to freedom. Now the question is, what do you need at each of this stages? Referring back to the diagram, we can see what is required and by how much at each stage of the business. In all three initial stages, start-up, survival and sustainability of your business, you will need both training and coaching. However, you will need more training than coaching at this stages because you want to build the skills needed to successfully run the business. You have to learn how to market yourself and business, how to monetize your business, networking skills and also have a better understanding of your business. You must know how to present your business in a compelling way to attract potential clients or customers. You also need to know the necessary systems and processes required to scale up your business. Coaching is equally important, as it will help you implement the knowledge you’ve acquired through training towards achieving your business goals and objectives. The growth stage requires more coaching than training. This will help you build the right mindset needed in your business. You need to be focused and avoid distractions as you grow your business and this is where coaching comes in. At the scaling up stage you already have your systems in place and what you need most is a mentor. Someone whose business ideologies and methods resonates with yours. Your business at this level is a living organism and can function with little oversight. What you need to do is create an identity, a philosophy with which your business operates.
